I make rocks from hypertufa by just plopping a half shovel full into plastic shopping bags, twist them closed and lay them on the ground on top of the twist to keep them closed. Two days later I unwrap them, and out they go to my bed edge.
diy Hypertufa: a mixture of Portland cement, sand and peat moss. If you want you can replace the sand with perlite, it makes the pots and trays a lot lighter as perlite weighs almost nothing. Tufan takes a little longer to harden than ordinary concrete.
